Hi, I’m Lily. I created this PE edition of the AI Dispatch for our growing community of thousands of private equity leaders and portfolio company operators navigating AI implementation.
This week’s theme: Defining the right AI advocates in PE.
AI governance is under the microscope: LPs request proof of systematized adoption; investors want measurable ROI; portfolio operators search for clarity on who owns this. Firms are responding with new roles, such as AI Operating Partners, Portfolio AI Leads, Digital Value Creation Officers, to drive adoption across the portfolio. But titles alone aren’t enough. The people in these seats need to believe in AI, not just understand it. Conviction is contagious; so is hesitation.
This week’s Portfolio Gold on Avalara shows what happens when conviction scales. Alongside it, we cover reports from West Monroe, FTI Consulting, and PitchBook on AI maturity tiers, why siloed strategies limit gains, and what LPs now expect.
West Monroe’s report splits PE into three AI maturity tiers: basic adopters (bottom 25%), context-enabled deployers (middle 50%), and fully integrated leaders (top 25%) redesigning operations around AI. These numbers indicate that no one, and LPs especially, is tolerating AI vagueness: they expect institutionalized adoption with measurable, repeatable value creation. PE firms are responding by hiring dedicated AI specialists, signaling to portco operators that AI is now someone’s job at every credible firm, not an optional pursuit between priorities. By mid-2026, mature AI adoption will be table stakes, and Tier 1 firms will hold structural advantages through faster, more consistent processes. Read more →
FTI Consulting finds 40% of PE firms let each portco manage AI independently, blocking knowledge-sharing and limiting firm-wide leverage. FTI outlines three pathways to capture AI’s full value creation potential: using AI to reshape core business models, centralizing AI orchestration firm-wide, and embedding AI transformation into transaction narratives. Portfolio companies report 5 - 25% EBITDA gains where AI tools are deployed. The operational lesson: firms that centralize AI learnings across portfolios will unlock compounding value. Read more →
PitchBook’s survey of US PE professionals finds technology as both the top opportunity (34%) and a leading risk (22%). The tension: AI infrastructure is attracting capital, but rapid AI adoption threatens to disrupt existing portco business models. One respondent noted investors are prioritizing “technology with measurable impact.” For portfolio operators, AI is not a mere efficiency play; it’s a strategic variable that can create or destroy value, depending on who is in charge of deploying it. Every week, we’ll bring you a new, real-world example of how targeted AI deployments within portfolios are solving persistent business challenges.
Company: Avalara (Vista Equity Partners portco), a cloud-based tax compliance automation platform serving 43,000+ businesses across 75+ countries.
Problem: Global tax compliance is a moving target: jurisdiction-specific rules and mounting documentation demands placing time-consuming burdens from finance teams. Internally, Avalara’s vector-based AI models for customer support hit a “Precision Paradox”: as accuracy improved, user tolerance for errors dropped, making probabilistic outputs unacceptable for tax applications.
Solution: Avalara launched a multi-pronged AI transformation across its platform:
Automated Tariff Code Classification (Oct 2024): Using natural language processing to classify large product catalogs in near-real time.
Avi for Tax Research (Jul 2025): A conversational AI assistant trained on Avalara’s compliance content libraries, delivering citation-backed answers to complex tax queries in seconds.
Agentic Tax and Compliance / ALFA Framework (Sep 2025): Autonomous AI agents embedded directly into ERPs. These agents calculate sales tax, directly file returns, know how to validate exemption certificates, and manage notices across 190+ countries.
DOM GraphRAG for Customer Support: A knowledge graph model achieving 100% precision in content mapping, creating a “Content as a Service” architecture.
Results:
65% faster sales rep response time using genAI in sales workflows
100% precision in content mapping for customer support via GraphRAG
15-millisecond average response times across compliance queries
1,400+ integrations with ecommerce, ERP, and POS systems
Why This Worked:
Avalara redesigned operations around what AI makes achievable. By building ALFA as a proprietary framework, this portco ensured regulatory accuracy and auditability. Cross-functional collaboration between content, engineering, and knowledge management teams from the start ensured critical requirements were built into every solution.
In this episode of HoldCo Builders, Cyrus Hessabi from Shore Capital Partners discusses implementing AI in PE-backed companies across industries like accounting, insurance, and property management. He explains how AI transforms operations by automating repetitive work and reducing employee burnout, positioning it as opportunity over risk. The conversation centers on evaluating which workflows AI can reliably automate today and how PE firms assess AI implementation potential when backing searchers. Watch/Listen here →
Avalara’s transformation underscores that the leap from “AI copilot” to “AI agent” won’t happen without precise someone who owns the change and is ready to take responsibility for the risks. The question for PE operators then becomes who will carry it forward. That person needs conviction, internal credibility, and a direct line to decision-makers. They need to present findings effectively to senior leadership and be seriously motivated to own the change. If you can’t name that person in your portfolio today, it’s time to create the role.
