Every morning a support operations manager and his team opened a queue of roughly 250 cases and started sorting. They worked it from both ends at once. "I have people working on the top and the bottom," he said, "so I can grab from the middle."

The queue was too big to work in order. Requests arrived all night, because nobody stops shipping freight, and each one had to be read, understood and pushed to whichever of dozens of internal teams could actually handle it.

Roughly sixteen thousand emails a month land in the company's general support inboxes, and almost none arrive in a usable format. Carriers send whatever they want. Customers reference a bill of lading, or a tracking number, or nothing at all.

"There's a lot of key indicators that we're doing a little bit of detective work on," said another operating lead, "to try to figure out what we can do to match these up."

Every case needs four things assigned before the system can move it: the customer, the line of business, a type and a subtype. Get them right and the CRM routes automatically. Get them wrong, or leave them blank, and the case sits.

The cost of the sorting was not the sorting. It was the delay.

"We see on average an increase of an additional nine business hours in first response time," said the senior director of operations, "for emails that have to be moved in any which way, shape, or form across our organization."

Nine hours, added to every misdirected request, at a company whose customers are calling because something has already gone wrong.

"We feel great about being at the 60%," said the vice president of operations. "So great that we've started to reduce resources that were on that team. That's been part of our goal here, obviously. But now, I'll just say it kind of bluntly, I feel as though I'm playing a little bit without a net."

He was not asking to slow down. He was asking what happens if it stops.

"Now it's real," he said, "because I've lost the resources."

The two companies spent the next hour writing a service level agreement: escalation paths, severity tiers, contingency plans for reverting to manual work. It is the conversation you only get to have after the technology has worked well enough to remove the fallback.
